In three months, you can go from “we should try AI” to deploying something that actually improves your bottom line. But only if you follow the right roadmap - not the “assign someone to look into it” approach that most organisations default to.

Let me be direct about why most AI initiatives stall in the first place: no clear direction. Teams sign up for a tool, someone gets assigned to experiment, and hope fills the gaps where a plan should be. Nothing meaningful happens. Meanwhile, competitors are integrating AI into core operations, and the cost of delay compounds quietly.

Here’s what three well-structured months actually looks like.

Weeks 1-3: Find your quick win

Don’t start by evaluating every possible AI use case. Start by identifying one - one high-impact workflow where AI can deliver measurable value within days.

The best candidates are repetitive, close to revenue or cost, and currently eating more manual time than the task genuinely requires. Weekly sales forecast assembly. Customer support triage. Invoice processing. Pick one, document the baseline metrics clearly, then automate it. Not partially - get it working, measure the result, and document it.

That early win isn’t just a productivity gain. It’s organisational currency. It’s how you build the credibility and momentum to get resources for what comes next.

Weeks 4-8: Build the foundation

Here’s where most organisations get the sequence backwards. They want to jump straight to large-scale deployment before they have governance, training, or a stable data environment. That’s how you get shadow AI and compliance exposure instead of competitive advantage.

Use the momentum from your quick win to establish the foundations: define what data can enter AI tools, outline prompt guidelines, assign accountability. Train frontline staff and managers with hands-on practice on their real tasks - not generic demos that nobody remembers by the following Monday.

Gather feedback from the initial pilot during this phase. What surprised people? Where did the model struggle? What constraints did you discover? That feedback shapes everything you build next.

Weeks 9-12: Target your competitive advantage

Select one or two larger initiatives that align AI directly with your unique competitive strengths. If your edge is customer personalisation, start building an AI-powered recommendation engine. If it’s operational efficiency, target a core process that drives your cost structure.

Embed AI into a core business process - not a side task. Ensure integration with existing systems, data quality, and risk management are addressed from the start, not retrofitted later.

What to watch out for

Not all quick wins are equal. Avoid tasks with low business impact or ones that require long data collection cycles to validate. And let’s be honest about governance too - it doesn’t need to be perfect before you begin. Over-engineering processes can stall progress just as surely as ignoring them.

The 90-day plan is a starting point. Scaling AI across your organisation will take longer and require continuous investment in data, talent, and risk management. But with the right sequence - quick win first, foundation second, high-impact initiatives third - you exit those 90 days with demonstrated ROI, real capability, and a strategic asset that’s actually worth the investment.

That’s a very different position from where most organisations are after 90 days of “looking into it.”
